Revenue Leak Report
Ten business days, read-only, $3,500. We find what your HubSpot portal is quietly costing you, cost each finding from your own data with the range shown, and tell you plainly which ones you should fix yourself.
What you get
A costed findings list, and three things we give away
The findings
Every leak, costed with its range
Each finding shows the count, the multiplier, where the multiplier came from, and what would make the number wrong. Nine or so findings on a typical portal. Sometimes fewer, and we’d rather report four real ones than pad it to nine.

The kill list
Workflows, properties, lists and integrations to switch off or delete. No cost attached and no work required from us — most portals carry years of things nobody has turned off.

A 14-day quick start
The findings your team can act on immediately without us, sequenced. If you do only this and nothing else, the report has paid for itself.
Section nine
Who should fix what
Every finding allocated to a route: do it yourself, teach your team, have us do it, or rebuild it properly. The “do it yourself” column is real, and on most reports it’s the longest one.
How a finding is built
The method is on the page, not behind it
Finding 04 · stale pipeline
$118,000 a year in deals past their close date
Method. 61 open deals with a close date more than 30 days past and no logged activity since. Valued at the deal amounts on record, multiplied by your own historical win rate at each stage, computed from 412 closed deals over 18 months.
What would make this wrong. If your team routinely leaves closed-won deals unmarked, the win rate is understated and the real figure is higher. If close dates are set optimistically as a matter of habit, some of these were never going to land and the figure is lower. The range reflects both.
Where a finding can’t be costed honestly, we say so and leave it uncosted rather than inventing a multiplier to fill the gap. The full method is here, including a rough estimator you can run yourself.
How it runs
Ten business days, with an exit on day four
- Day one — read-only accessA read-only private app scoped to CRM and workflow reads. We never hold write access to your portal at any point in this engagement.
- Days one to four — detectionWe run the scan, verify each finding by hand against your portal, and start costing from your closed history.
- Day four — the refund gateIf there isn’t enough in your portal to justify continuing, we tell you, refund the fee in full, and stop. This happens, and it’s a reasonable outcome for a well-run portal.
- Days five to nine — costing and writingEach finding costed with its band and method. The kill list and quick start assembled alongside.
- Day ten — walkthroughAn hour on the findings, live in your portal. You keep the document either way.
Fair warning
When this isn’t worth buying
- Your portal went live in the last twelve months. It hasn’t had time to drift yet.
- You already know what’s broken and just need it fixed. Buy the hours instead, not the diagnosis.
- You’re on Starter with a handful of contacts. There isn’t enough there to find.
- You want the report as ammunition in an internal argument. We’ll report what’s there, which may not help.
“Our reporting was so inaccurate we couldn’t make data-driven decisions. Given the intricacies of our complex CRM, thoughtful consideration of implications was crucial, and CogniOps’ approach shone through.”Angela WallaceMarketing Manager · Art of Mentoring · HR
